Let's not forget, the reason a lot of the hardware we're talking about is so
big, so power hungry, and so slow that they (typically) can't be justified for
most data centers to keep using them, despite being fully depreciated/paid
for...

Yes, the cost of spares can be an issue, but honestly, the Dave McGuire Closet
full of spare SPARCstation 2's warranty program [0] can keep those machines
running for years at very little cost.

[0] For those that don't remember, Dave ran a herd of SS2s acting as web
servers, well after people stopped using them as user desktops. Dave enjoyed
collecting free/ nearly free SS2s and putting them in a closet, when a
production unit failed, it could be swapped out in minutes at virtually no
cost other than that of physically replacing the failed box (labor).
